THE STORY, FROM THE SEAT

Here is one I actually shipped. What happened, what I did, and the stack if you want to run it yourself.

Expansion usually means going back to the team you already sold and asking for more seats. But the growth hiding in a customer is the teams next door: the departments using nothing, the seats being shared, the whitespace no one mapped.

The catch is you cannot cross-sell a new team while the team you sold is going dark, so a score that ignores the health of the beachhead just points reps at accounts that will churn the moment they expand.

01 / HOW WE APPROACHED THE PROBLEM

Ran the loop.

The usual expansion motion goes back to the team you already sold and asks for more seats, but the growth hiding in a customer is the departments using nothing. The catch: you cannot cross-sell a new team while the team you sold is going dark. So the model scored the whitespace, gated it on beachhead health, and got graded blind against the CSMs own calls.

    The model weights untapped teams over raw seat count. A hundred users in one team you already own is not the opportunity; three teams using nothing is.

    The load-bearing rule: if the team you already sold is Dormant or Ghost-Active, expansion caps out and the account goes Fix-First. You cannot cross-sell a new team off a dying one.

    Active users routinely ran past licensed seats, 122 and 175% of the plan. That is not a health signal, it is money on the table and a true-up waiting to happen.

    Grade it against the humans

    A blinded gate scored the book, then we compared it to the CSMs own calls. Where the score and the human diverged was the point, not the problem: each divergence was a real save or a real true-up nobody had flagged.

02 / WHAT IT TOOK CROSS-FUNCTIONALLY

Nobody ships this alone. Here is who had to move.

The score found the expansion money, but the signal and the conversation belonged to different owners, and the handoff between them is the build.

Expansion shows up in behavior before it shows up in a meeting. The score read product usage that had to be instrumented and shared before it could rank anything.

The blinded gate proved the score could beat the gut, and then the CSM owned the human half: taking the flagged divergence into the account and earning the expansion.

03 / HOW WE TURNED IT INTO A SALES MOTION · THE PEOPLE PART

The score found the expansion money. The CSM still had to go earn it.

Knowing which account is ready to expand is not the same as landing the expansion. The leadership half was giving CSMs a motion for the second sale and a business case that makes the ask land.
